Cost per resolution is the number to put in front of the CFO

Average handle time rewards speed. When AI takes the routine work, the measure that holds up with finance is what each resolution costs in full.

Average handle time was a sensible measure when every contact went to a person. It tells you how long people spend on calls. Once AI takes the routine contacts, the calls left for people are the long, awkward ones, so handle time rises while the operation improves. A team managed on handle time will look worse at exactly the moment it is getting better.

The measure that survives a finance review is cost per resolution: everything you spend to resolve a customer’s issue, divided by the issues actually resolved.

Why the number matters more in 2027

In January 2026 Gartner forecast that by 2030 the GenAI cost per resolution in customer service will exceed $3, more than many offshore human agents. It pointed to rising data centre costs, vendors moving from subsidised growth to profitability, and more complex use cases, and said full automation would be prohibitively expensive for most organisations.1 The same firm expects agentic AI to resolve 80% of common issues by 2029.2 Both can be true. Volume moves to AI while the unit cost of AI rises.

Budgets are already moving. Service leaders raised AI spending by 38% in 2026 while their total budgets grew 2%.3

What goes in the numerator

Vendor proposals quote a price per conversation or per token. The full cost also includes integration and maintenance, quality review of AI conversations, the human time spent on escalations, and the cost of failure. Gartner found that only 27% of customers would try a chatbot again after a bad experience.4 A failed automated conversation that sends a customer to the phone line costs both channels.

What counts as resolved

Define resolution from the customer’s side: the issue is closed and the customer does not come back about it within a set window. A conversation that ends is different from a problem that is solved, and only the second belongs in the denominator.

Report cost per resolution by channel and by intent, with the same definition for AI and for people.

Then the comparison is fair, and the routing decision becomes a finance decision the CFO can check.
